Contract Integrity Design is Harder Than it Looks

Placing a risk and accurately recording it is a very hard path to design. It’s rarely straightforward, even though perhaps it sounds quite straightforward. Just tweak the export tool! Introduce a new workflow! Update the checklist; it’s that simple!

Except it’s not that simple at all, is it? Anyone who has tried to join up underwriting with administration knows it rarely holds. Designing a durable contract integrity model requires designing around hard realities.

Here is why contract integrity design is consistently harder than it looks. 👇

1. Systems Aren't Built to Talk to Each Other

Underwriting platforms and policy administration systems are built for different audiences. Underwriting tools are usually bespoke, built to capture risk the way an underwriter thinks. Commercial policy admin platforms, by contrast, carry schemas and fixed validation logic. Because they don't share a common data model, mapping between them is kind of interpretive. 

2. You Can’t Export Everything The Same Way

Trying to push dozens of deal fields through one export pipeline is never a good idea. This treats every data point as if it were equally suited to automated transfer. In reality, contract data falls into two categories:

  • Clean identifiers, like cedant names, lines of business, or effective dates that map cleanly and predictably.

  • Interpretive terms, like complex clauses, such as reinstatement premium conditions or bespoke administrative terms, where the contract wording itself is the only reliable source of truth. 

3. There’s No Incentive to Get it Right

Data quality is always highest when the person entering the data relies on its accuracy to do their job… In many reinsurance operations, underwriting teams are required to populate fields that exist solely for downstream operational systems. Because errors in these specific fields don't impact pricing, risk selection, or portfolio management, underwriting has no direct stake in maintaining them. 

4. Document Timing

Contracts are moving targets that evolve across multiple stages: submission, Firm Order Terms (FOT), draft wordings, and final signed contracts. A deal often needs to be authorised and set up in core administration tools long before the final signed wording actually exists. This creates a lifecycle challenge where initial system setups are provisional. An effective process must systematically track which document version was used for the initial setup and automatically trigger re-verification when later, final versions arrive.

5. Administration Systems Aren't Blank Canvases

Administration platforms come with guardrails and interdependencies. Thus, changing one field can trigger validation rules on three others. Whether you are feeding data via automated pipelines, manual entry, or emerging AI extraction tools, the solution must work with the admin system’s native constraints and logic.

6. The Prerequisite of Document Accessibility

Before jumping to AI-assisted extraction or downstream automation, there is a vital prerequisite in the form of document availability. Automated ingestion relies on contract documents being accessible in readable formats with clear version control. Before finalising any target architecture, firms need to conduct structured audits to verify that document completeness is a reality across all portfolios and brokers. It can’t be just an assumption.

Designing for contract integrity has a bit more to it than many believe; it’s true. But getting it right is what helps your organisation respect those boundaries between systems, human incentives, and document lifecycles.
